AI email triage, free playbook

My AI email triage, in eight steps.

Whether you're a realtor or an entrepreneur, email is a huge part of your business. Most people try an AI agent for email, it doesn't do a great job, and they stop trusting it.

I put a lot of time, trial and error, and real mistakes into building an email triage that actually helps. It works a lot better for me than the basic AI triage you get out of the box, and I keep improving it. Here's every step, and the free kit, so you can skip the mistakes and get the time back.

Free. Works with Claude Code and Gmail. Drafts first, nothing sends until you say so.

Out of the box vs. what I built

Same AI agent. A very different inbox.

Every piece came from real use and real mistakes. Here's what you get when you just download an agent, next to what I run now.

StepOut of the boxWhat I built
VoiceGeneric AI voice. Every draft needs a rewrite.A detailed voice profile from your own sent email, saved as a skill.
Watching the inboxAsking AI to check every few minutes burns tokens on every empty check.A free Python watcher. AI only wakes up when something real lands.
DraftsA reply to the snippet, sometimes with made-up details.Reads the whole thread. Unknowns go in brackets, never guessed.
CheckingYou re-read every draft yourself. You edit by voice, then a critic agent checks it for mistakes.
Follow-upLooks at unread mail. Quiet threads slip away.A missed-reply checker, both directions, with drafted nudges.
Simple asksThey wait until you get to them.My AI chief of staff answers, with me cc'd.
ReadingA summary, in a chat that scrolls away every time you dictate a change. The whole email and the whole draft on a reading side that never moves: split screen on desktop, or your phone as the remote.
ChargesRenewal receipts sit unread until the money is gone.A charge watcher asks if each one is legit and drafts the refund request.

How it grew

Eight steps. Each one stands on its own.

You can stop after any step and still be ahead. Every piece below is in the free kit as a skill your AI agent follows, or a small script.

  1. 01

    Teach it your voice.

Everything starts here. I used Igor Pogany's voice prompt from the AI Advantage Bootcamp. Igor says it took him two years to build and refine, and it gives you a really detailed voice profile, about 6 to 10 pages.

It learns by reading your last 50+ substantive emails, and you can ask for 100, 200, 300 or as many as you want. You read the profile, tweak it, then save it as a voice skill. After that, every draft your triage writes sounds like you.

In the kitA voice-profile skill that teaches the method in our own words, a template and a worked example.

What a 6 to 10 page profile captures

    • How you open and how you close
    • Sentence length and paragraph rhythm
    • Words you use, and words you never would
    • How you handle bad news or an upset client
  2. 02

    A free script keeps watch.

A plain Python script checks for the emails and messages that matter, as often as every minute. It costs zero AI tokens.

AI only wakes up when something real lands. Checks that find nothing cost nothing.

In the kitThe watcher script, a ready inbox example, and Windows and Mac schedules.

  3. 03

    It drafts the reply.

For each email that needs an answer, it reads the whole thread and drafts a reply in my voice.

Anything it doesn't know goes in brackets for me to fill in. No made-up dates, prices or promises.

In the kitA reply-drafter skill. Drafts land in your drafts folder. Nothing sends.

    Draft, sample

Reply to Nora R. Walkthrough on Thursday?

Hi Nora, thank you for the heads up. Thursday works great. Does [10 AM] still work on your end?

  4. 04

Edit by voice. A critic checks it.

I talk my changes instead of typing them. Then a second agent, one that didn't write the draft, checks it before anything goes out.

"I usually have an agent critique it anyways. It catches mistakes."Joshua

So I don't have to keep re-reading every single draft.

In the kitA draft-critic skill with the full checklist: facts, promises, tone, private details, leftovers.

  5. 05

    Nobody gets forgotten.

A missed-reply checker looks both ways: people still waiting on me, and people who haven't answered me.

After two business days of quiet, it drafts a friendly nudge.

In the kitAn inbox-triage skill that checks your sent mail too, not just unread inbox.

  6. 06

My AI chief of staff answers the simple ones.

Simple replies, or a fact I'd have asked AI to pull anyway, go out from my AI chief of staff with me cc'd.

That way nobody waits on me for a link or an address.

In the kitOff until you turn it on. You pick the reply types, a critic must pass it, you're cc'd and every send is logged.

Hi Maria, this is Jordan's AI chief of staff. Jordan is cc'd here. Here's the checklist link you asked for: [link]. Have a great day.

A reading desk that holds still.

Most AI triage hands you a summary. I wanted to read the whole original email and the whole draft. But every time I dictated a change, the chat scrolled down and I had to scroll back up to find my place. Over 20 emails, that's a lot of scrolling. Two fixes:

    • Split screen on desktop. All the emails and drafts open in a separate reading desk session. I drag it beside my main AI session. I read on one side and dictate on the other, and the reading side never moves.
    • Phone as the remote. I read the emails on my desktop and dictate from my phone through Claude Code's remote session. My phone scrolls, my desktop doesn't, so I go one by one and tap send until I'm done.

In the kitA reading-desk skill, the split-screen setup and the phone-as-remote steps.

    Reading screen

The sellers asked if we could move the walkthrough to Thursday. Also, did the HOA docs come in yet?

Hi Nora, Thursday works great. The HOA docs came in this morning...

  8. 08

    A charge watcher.

It flags charges and renewal receipts that land in my email, like a subscription that renewed when I didn't want it to. It asks me whether each one is legitimate.

If it isn't, it drafts the refund or cancellation request for me to approve and send. I've used it to get an unwanted renewal refunded.

In the kitA charge-watcher skill and a free watcher example. Drafts only. It never contacts a merchant, never moves money and never puts card numbers in a draft.

Credit where it's due

Step one started with Igor Pogany.

The voice profile idea came from Igor Pogany, Head of AI Education at AI Advantage, who taught it in the AI Advantage Bootcamp with Tony Robbins and Dean Graziosi.

His prompt is part of that paid course, so it isn't in this kit. Our voice-profile skill teaches the method in our own words. To learn from Igor directly, visit aiadvantage.com.
